Why it matters

Every organization runs on two systems of power. One is drawn on the org chart. The other is the real one — who people actually listen to, trust, and follow — and the two overlap less than you'd think. Title buys you compliance. Only trust buys you commitment, and commitment is where all the real output lives.

Trust behaves like capital: deposited in drops — a promise kept, credit given away, a hard truth told kindly — and withdrawn in buckets. The Authority System is how you build the balance on purpose.

    Audit the trust. Rate a key relationship on credibility, reliability, and intimacy — over self-orientation. The weakest lever is your work.
    GateIf you scored yourself high on everything, redo it as the other person would score you. The audit only works honest.

    Make the deposit. Trust is built in drops: a small promise kept exactly, credit given away, a hard truth told kindly. Deposit before you need anything.
    GateIf the deposit arrives attached to an ask, it isn't a deposit — it's a transaction, and people can smell the difference.

    Lead with their currency. To move someone who doesn't report to you, frame the ask in what they value — not what you need. People help you when helping you helps them.
    GateIf you can't name what this person is measured on and worried about, you don't know their currency yet. Find out before you ask.

    Decide clearly, commit openly. Sort the decision (reversible or not), state your confidence as a number, and ask even the dissenters to commit.
    GateIf a reversible decision took you more than a day, you paid for certainty you didn't need. Save the deliberation for the one-way doors.

    Have the conversation you're avoiding. Name the gap early, with good intent and specific behavior — situation, behavior, impact. The dread is almost always worse than the conversation.

Eisenhower's note, the night before D-Day

June 5, 1944 · Supreme Commander, Allied Expeditionary Force

The night before the D-Day landings, Dwight Eisenhower wrote a short message to be released if the invasion failed. It took the blame entirely onto himself — "If any blame or fault attaches to the attempt it is mine alone" — and credited the troops for their bravery regardless of outcome.

The invasion succeeded and the note was never used. But it's a near-perfect artifact of the system: at the exact moment self-protection would have been most tempting, Eisenhower drove his self-orientation toward zero. That posture — not any tactic — is what made people follow him into the sea.

The everyday version · an engineer who needs another team

An engineer needs the platform team to prioritize her migration — and has no authority over them. Audit: credibility fine, intimacy near zero; they barely know her. Deposit: she spends a sprint fixing two bugs in their backlog that were blocking her anyway, and hands the credit to their lead in the all-hands. Currency: the platform team is measured on incident count — so she frames the migration as retiring their flakiest legacy service. The ask that had died in the backlog for a quarter gets scheduled in a week.
